Deepening the Customer Experience and Inter-organisational Knowledge Circulation in Beauty Services: An Exploratory Case Study of Milbon’s Smart Salon Business

In hair salons, hairdressers make recommendations based on customers’ hair types, concerns, past treatment histories and lifestyle backgrounds. But where does the knowledge used in these recommendations come from, and how is it transformed into customer value?

In this study, we examined this question from the perspective of knowledge management. By analysing records from hairdressers, salon managers, corporate representatives and customers within Milbon’s Smart Salon business, we identified five functions through which knowledge is utilised across organisational boundaries. These are: the collection of on-site knowledge; the verbalisation and systematisation of practical knowledge; its translation into proposal formats; its recontextualisation within the customer’s context; and the sharing of on-site feedback.

Of particular importance is the distinction between the ‘translation’ carried out by the company and the ‘re-contextualisation’ performed by hairdressers. The company organises product knowledge and customer information, transforming it into a format that is easy for hairdressers to use. Meanwhile, hairdressers re-apply that knowledge to suit the specific history, hair type, reactions and lifestyle background of the customer in front of them. This study demonstrated the importance of distinguishing between these two processes.

In smart salons, tablet devices are also used to support communication by facilitating product recommendations, information access and the utilisation of treatment histories. However, the mere presence of information does not in itself translate into customer value. The role of the person who determines who should use that information and how is crucial. This point is not limited to beauty services. In healthcare, caregiving, education, finance and consulting, too, both a system for delivering specialist knowledge to the front line and the ability to apply it in a way tailored to each individual’s circumstances are essential.

As digital technologies, including generative AI, become increasingly widespread, I believe it is becoming even more important to recognise that ‘possessing information’ is not the same as ‘being able to apply that knowledge to suit the individual’. This study examined, through the familiar setting of a hair salon, how organisational knowledge is transformed into customer value through human interaction. Moving forward, I intend to further investigate how the application of such knowledge brings about changes in customer experience and behaviour.
